Not one. Claude and Cursor handled the building. Our role? Mostly being the "fleshy hands" that stepped in when judgment calls were needed—clarifying edge cases, approving direction, wiring environment variables, and occasionally hitting the brakes with "wait, that's not right."
But here's the crucial detail: this wasn't magic prompting or lucky one-offs. We've built a persistent system—including Kelly, our AI thought partner—that maintains memory, context, and continuity across projects. Decisions compound. Mistakes compound. Most importantly, learning compounds.
After a week of watching this system run almost autonomously, we learned some hard truths about what it actually takes to automate product development.
The Real Bottleneck Isn't Code—It's Scope
Projects live or die by their initial scope and the tickets you generate from it. We discovered one question that transformed our success rate:
"Have you considered all major edge cases? If not, ask me questions until you're confident."
That single prompt surfaced gaps early and saved hours of backtracking later. The AI would probe deeper, asking about user authentication flows, error states, mobile responsiveness—things we might have discovered only after deployment.
You Can't Automate What You Don't Understand Yet
This sounds obvious, but in practice, half our work became discovering what shouldn't be automated yet. Some decisions still need human intuition—like when a feature feels too complex for the current scope, or when user experience trumps technical elegance.
The key insight: automation works best when you can clearly articulate the rules and constraints. If you can't explain it to a human, you definitely can't explain it to AI.
Environment Hygiene Beats Raw Speed
We learned this the hard way. Centralizing API keys securely and lazy-loading services wasn't glamorous work, but it kept context windows tight and prevented unnecessary system resets.
A clean development environment means the AI can focus on building instead of wrestling with configuration mysteries. It's like keeping a tidy workshop—everything just works better.

Documentation, rules, and constraints matter more than ever with persistent AI systems. Think of it like a company wiki—without clear guidelines, systems drift, processes get messy, and even AI will make preventable mistakes.
We had to establish clear protocols for how Kelly handles different project types, when to escalate decisions, and how to maintain consistency across builds.
Persistent Memory Changes Everything About Responsibility
Here's what caught us off guard: Kelly isn't just an AI assistant anymore. She's a system with memory that evolves over time. That means unclear expectations don't disappear—they accumulate.
Just like real partnerships, clarity and documentation became non-negotiable. When an AI remembers every interaction, every vague instruction becomes technical debt.

We're focusing on three areas:
